4 Mindsets of a Successful Leader

By : Keith Ferrazzi

Have you found yourself thinking of starting your own business? Are you trying to climb the corporate ladder while the company is working through the recession? In other words, are you aiming to be a leader?

Well, behind every great leader, at the base of every great tale of success, you will find an indispensable circle of trusted advisers, mentors and colleagues. These groups come in all forms and sizes, and can be found at every level and in nearly all spheres of both professional and personal life. What they all have in common is a unique kind of connection with each other that I've come to call "lifeline relationships."

In order to build these all-important lifeline relationships, there are four core mindsets that can be learned and practiced, and help lead you on a path to personal and financial prosperity. They are:

Generosity
This is the base from which all the other behaviors arise. This is the commitment to mutual support that begins with the willingness to show up and creatively share our deepest insights and ideas with the world. It's the promise to help others succeed by whatever means you can muster. Generosity signals the end of isolation by cracking open a door to a trusting emotional environment, what I call a "safe space" -- the kind of environment that's necessary for creating relationships in which the other mindsets can flourish.

Vulnerability
This means letting your guard down so mutual understanding can occur. Here you cross the threshold into a safe space after intimacy and trust have pushed the door wide open. The relationship engendered by generosity then moves toward a place of fearless friendship where risks are taken and invitations are offered to others.

Candor
This is the freedom to be totally honest with those in whom you confide. Vulnerability clears the pathways of feedback so that you are able to share your hopes and fears. Candor allows us to begin to constructively interpret, respond to and grapple with that information.

Accountability
Accountability refers to following through on the promises you make to others. It's about giving and receiving the feet-to-the-fire tough love through which real change is sustained.

The real key to establishing close relationships with people you consider your trusted advisers in your career and in your personal life is how these four mindsets work together.

The process starts with generosity. It jolts people out of traditional transactional do-for-me-and-I'll-do-for-you relationships. Actively reaching out to and helping others gives us the opportunity and permission to take a relationship to a deeper level. This allows us to explore intimacy, ultimately to the point of being vulnerable and open with one another.

If we've created a safe space, a place where we feel safe enough to say candidly what we think and feel, we can take greater risks in the relationship. It can lead to making a commitment to mutually support one another through thick and thin and to hold one another accountable for doing the things that will allow us to achieve our dreams and destinies. Taking such risks can lead us to create more than just friendships -- we can create lifeline relationships to a better future.

This process is iterative: The more you give, the deeper you get and the more profound your sharing becomes. That strengthens your safe space, and provides more freedom to be vulnerable and candid -- which opens the relationship even more deeply. Trust builds incrementally, by stages, growing deeper and stronger as the mindsets are practiced more sincerely and passionately.

Once you work within the four mindsets, you will see it's a truly inspiring experience. Whether you're working with an experienced sales team or building a business from scratch, the lifeline relationships you build will become more than your colleagues or assistants. They will become you're a trusted circle of advisers and your peers.

That's worth repeating: peers. Equals. Even though one of them may have clear organizational authority -- and the title and decision-making power to go with it -- each member functions as a highly respected equal, offering up creative ideas, candid feedback and criticism voiced with authentic concern for the others' interests, and rigorous attention to accountability around goals, goal setting, follow-through and, of course, results. Each member has free, open and respectful permission to call the others out when they are falling short (because we all fall short, and most of us, as I know well, tend to do so repeatedly).

Do you want to be more successful in your career and more fulfilled in your life? Then let's get started.

Good negotiation skills have a huge impact on your career -- whether you're a salesperson making deals or an entry-level employee trying to get good assignments or cube neighbors to quiet down.

"Most people think of negotiation only when they need to get something more," says Tammy Lenski, a professional mediator who helps universities and businesses nationwide with conflict management. "The reality is that at work, pretty much every conversation is a negotiation. You're negotiating deadlines, the quality level, what might be taken off your plate to make room for this priority project and what benefit you might get for taking on that project. The minute you walk into the workplace in the morning, you're negotiating."

Lenski says big negotiation mistakes are common -- people either are too confrontational or cave in because they're afraid to ask some basic questions. "If people think of a negotiation more as a conversation than something that needs to be won, they'll do much better," she adds.

Here are four of Lenski's tips on becoming a good negotiator -- and improving your situation at work:

1. Tactic Is Dictated by Situation

Playing hardball in the office can backfire when you need to work with your coworkers every day. "You have an ongoing relationship with these folks, and you're trying to not leave debris," Lenski says. "People need to stop thinking about negotiating as getting more of what I need, which means getting less of what you need."

Instead, find out the other person's needs, and try to come to a conclusion that helps both of you. "The best negotiating is using the really good human relation skills in an effective way," Lenski says. "It isn't about pushing or convincing or manipulating the other person. It's about having them figure out what they want and how you can help them get it."

2. Ask Good Questions

In negotiations, you know what you want. But you also need to find out what the other side wants in return. It's most efficient if you just ask openly.

When starting her private practice 10 years ago, Lenski presented her fee to provide conflict-management services to a company in turmoil. The department head asked her to slash her price 20 percent. Lenski said this was her bottom-line number, but the department head said everything is negotiable.

Lenski then asked the essential question: "Why do you believe everything is negotiable?" The department head explained the head of finance would ask if she bargained and got a good deal. At that point, Lenski crossed out the original fee and wrote a new one that was about 25 percent higher. "Will this work?" she asked.

The department head said, "Well, I'll have to offer you 20 percent less than that." And they had a deal.

You won't always get such a clear-cut answer, but it only strengthens your case if you can find out about the other person's goals.

3. Deal with Issues Up Front

Instead of keeping quiet and thus becoming resentful, "negotiating is figuring out how to raise the things that are bothering you so they can be sorted out," Lenski says.

There are gender-based differences in negotiation. "Many women are not very good at asking, or when they are made an offer, they tend to think that they have to say yes or no," Lenski says. "But men tend to think of it as the opening volley in a negotiating experience."

Instead of just thinking about what might make it difficult to accomplish your goal, talk with your boss about those issues right away. "It's much more helpful in general to think about under what conditions you might make it possible, and how can you help me do that," Lenski says.

Lenski was recently asked to speak at a conference, and the university offered to pay her travel expenses but not conference fees and hotel room. She discovered a colleague who was manning a nearby conference booth was getting all her expenses paid by another college department. Instead of having hard feelings, Lenski approached the dean. "Aren't I doing as much to get the college's name out there?" she asked. When she pointed out the discrepancy, he offered to pay her way as well.

People are too often afraid to have those difficult conversations, bottling up their resentment. "If I hadn't asked and would have gone home and fretted, I wouldn't have had the money," she says.

4. Do the Right Kind of Homework

Lenski says people tend to waste a lot of time worrying about scary negotiation scenarios. "They go into it thinking about all the ways it can go wrong," she says, even though the negotiation generally turns out much better than expected. "Instead, they should spend their time thinking of it from the perspective of the other person. What would make them want to join with you to figure things out? Not what will make them change their mind, but what will make them want to sort this out with me. Invite them into joint problem-solving."

Not only does this tactic lead to more successful negotiations, but your colleagues will also have a better opinion of you. "You have to keep seeing most of the folks in the workplace, and they can have a lot of input on whether you move up," Lenski says. "You want to approach them in ways that you're seen as a team player."

Six Steps to Handling Money Questions

By : Therese Droste

Everyone wants as much money as an employer is willing to shell out. Yet when it comes to job interviewing, salary questions make most people squirm. One reason is that such questions pressure you to tip your hand during the negotiating game. Winning the salary you want requires some evasive action on your part. Choose your words carefully, and don't be afraid to redirect a pointed question. These tips will help you stay in control of your compensation.

1. How to Handle Applications or Ads Requesting a Salary History

Diane Barowsky, who works in executive recruiting, advises job seekers not to include salary requirements. "True, when you leave out the information, you run the risk that the employer won't look at you because you've not put a salary in there," she says. "But you run a greater risk of selling yourself short, because you don't know what the range is."

Instead, write that you expect a salary commensurate with your experience and the job's demands. You could also write, "negotiable," because, frankly, salary is always negotiable.

2. What Are You Currently Making?

Answer carefully. State that the new job, while in line with your skills, can't compare to your current job. As such, your current salary isn't a good judge of what you should earn in this position. "Answer: What I'm making is not important," says Barowsky. "What is important is whether or not my skills are what you need, and I'm confident the range will be fair." This allows you to reveal your self-confidence.

In addition, this levels the playing field if there are two candidates, Barowsky says. If you're currently underpaid, answering such a question directly will work against you. "What if you work for a nonprofit, and your pay is lower than that of another candidate who has the same skills and experience but has a higher pay because he is with a corporation that offers competitive salaries?" Barowsky asks. "You could be hired at a much lower figure than the other person would have received. It's not the past salary that's important. It's the skills and experience and what you can do for the organization."

3. Get the Employer to Say a Number First

Every employer has a salary range in mind that it can most often play with, says Barowsky. "They have information you are not privy to," she says. "When you don't know what the employer has in mind, you can underbid yourself. Employers will jump on that. Later, you'll find out that someone two cubicles over from you is making more money for the same work you're doing." So find out what the range is before you state any salary requirements.

If the range is below what you want, state that you expect a range closer to XYZ. And make XYZ at least 10 percent to 20 percent higher than what you currently make. If you're grossly underpaid in your position, hike it even higher.

4. What If You're Really Pushed to State a Figure?

State a range that reflects the amount you want to make. And remember: Employers will always look at the low end of your range, so make the low end as high as you are comfortable with. If you make $35,000, state a range of $42,000 to $55,000 or so.

5. Prepare Yourself by Doing Some Research

Research what others in the field make. Contact professional organizations and get their annual salary surveys. Read professional publications. Network and look on the Web to find out what others in your field are making.

6. Show Us Your Pay Stub

If an employer wants to contact your old employers to verify your salary, think twice about the job. Frankly, do you really want to work with someone who will intimidate you? "If they badger you during the interview, a point where they're supposed to be wooing and impressing you, think of what it'll be like when you go to work there," Barowsky says.

The bottom line is that not only do you want good pay, but you also want respect. And a job that provides mutual employer-employee respect is bound to reap rewards.
